Lessons from Tesla's Gigafactories: aggressive automation, and where the limits showed.

If part one was about thoughtfully scoped automation at Mercedes-Benz Factory 56, this one is about its opposite: Tesla's all-in automation strategy at the Gigafactories. The Tesla story is one of the most studied — and most chastening — automation case studies of the last decade.

What worked: rapid development with agile methods

Tesla's success in iterating quickly on the Gigafactory layouts wasn't an automation story per se — it was a development methodology story. By treating the factory like a software product and rebuilding sections aggressively, Tesla moved through cycles of automation deployment far faster than traditional automakers.

That speed had real benefits. Tesla brought new processes online faster than incumbents could match, and learned faster from what worked.

What didn't: humans were still needed for finer details

The famous Elon Musk admission — "excessive automation at Tesla was a mistake. To be precise, my mistake. Humans are underrated." — captures the limit. Tesla's robots could handle the structured, predictable tasks beautifully. They couldn't handle the irregular details: cabling, trim, final fit. Trying to automate those tasks created bottlenecks that human operators had to backfill.

The Model 3 ramp showed the consequences. Production targets slipped. Manual lines were added back into segments that had been designed for full automation.

The lesson

The mistake wasn't automation — it was the assumption that automation could replace human judgement everywhere it touched. The right boundary moves over time, but it doesn't disappear. The next generation of adaptive, perception-driven robotic systems is closing some of the gap, but the principle still holds: design for the strengths of each.
